...CIO or in the CIO's Leadership Team

I'm a... CIO or in the CIO's Leadership Team

About You

  • You are the CIO or a member of the CIO's Leadership Team.
  • You may be from any size of organization: from a Large Enterprise to SMB/SME (Small or Medium-size Business/Enterprise), or even a startup.
  • Your IT Function may have been grown organically.

Our Services are largely (but not exclusively) focused on the CIO and their IT Function, due to our Experience. We know that the pressure on a CIO (or any CxO really) is accelerating in today's ever-accelerating world. These include but are not limited to:

  • Everything moving faster.
  • The ever-expanding proliferation and fragmentation of value chains, technology, and of processes.
  • The resulting increasing need for cybersecurity and information security, not just at the perimeter but throughout your organization...and for this to be real-time to have a chance to be effective against malicious actors.
  • The dispersal of your staff with hybrid working, working across multiple devices (include BYOD - Bring Your Own Device).
  • Your IT capabilities and your staff being stretched.
  • Keeping costs down.
  • ...and, lastly but by no means least (far from it): delivering in a timely manner to satisfy the business and stakeholders.

This is why our CIO Office Advisory Service was created. However, below, we shall outline a range of more specific concerns that can be addressed across our range of services.

Your Concerns

As part of our own Capability Maturity Model from our own experience that our clients have faced, we have identified typical concerns that you may have observed or be experiencing in your own organization.

The below is just a sample of some of the challenges that our clients had encountered before engaging, often not even realizing the root cause(s), just the symptoms, until we have engaged.

For each, we have provided a little more guidance as to typical root cause(s) and our relevant Services that can be engaged to overcome them:

  • You have a great team...but they are all so busy on the day-to-day operational or tactical activities, we are missing or at risk of missing strategic targets.

    Recommended Services:

    • Game-Changing Culture - It seems to be the pertistent challenge that we 'must do more with less'. Performing these assessments will help identify hidden strengths and ambitions of your People. If they are happy and aligned in a team to the objective at hand, more should be achieved. Often, for such cases, there are not enough Game Changers or Strategists in the mix.
    • CIO Office Advisory - In such circumstances, the CIO and their leadership team are often having to forego the strategic to achieve the tactical due to bandwidth. Indeed, the strategic may be having to be done 'off the side of the desk' i.e. unofficially and probably unfunded. Providing advisory services can support your CIO and their Leadership Team with some extra bandwidth and an independent view to provide other options to achieve the strategic objectives.
    • IT Strategy Consulting - Often this is due to inefficient or unnecessary processes, often due to following an industry-standard framework too slavishly. Only elements of frameworks that make sense to an organization (and to its maturity level at the time) should be employed. Indeed, what may be required is a hybrid blend of more than one framework, coupled with a risk-value approach. This would result in bandwidth being liberated to concentrate more on strategic objectives. Oh, and KPIs may be incorrectly selected, which may be driving the wrong behaviours and incentives. A health check assessment should help flush most of these opportunities out for prioritization and remediation.
  • You have a great team...but are finding it difficult to retain and motivate them.

    Recommended Services:

    • Game-Changing Culture - There are several possible root causes for this including: your People being too stretched, having to do activities they would prefer not to do, not being listened to, not being given opportunities to shine, being stifled or exploited by their leaders, feeling their hard effort is being wasted. In many cases, individuals do not even know their own natural strengths and inclinations to effectively articulate what would make them most happy and engaged. These assessments and workshops would work on individual, leadership, team and even org unit levels to improve your likelihood to overcome all these.
    • CIO Office Advisory - It is usually the case that, when conducting the activities above, other challenges and opportunities arise, which can be prioritized and addressed. Of course, such 'hidden' challenges and opportunities are also a benefit of the health check assessment.
    • IT Strategy Consulting - This may be a result of the corporate culture, the requirement for a new strategy (corporate, business and/or IT), or a misstuned operating model (e.g. not addressing all the capabilities expected). The health check assessment will help to identify many/all of these.
  • You and your team are great at supporting and encouraging each other...but, like most things, you and/or they would love to get the validation from a fresh set of eyes that obvious opportunities or alternatives are not being missed (and most consultancies won't engage for such advisory work without a high day rate).

    Recommended Services:

    • Game-Changing Culture - While you and your team are unconsciously supporting and encouraging each other, learning about each others' strengths and inclinations should help bond your team even further, especially if you have or introduce new members to the team. See this case study as an example.
    • CIO Office Advisory - This is one of the principal purposes of this service. An initial recommendation would be to conduct a health check assessment.
    • IT Strategy Consulting - As and when more depth or focus is required for any challenge identified through the CIO Office Advisory service, the consulting skills and service can be brought to bear.
  • You have paid a lot of money for a large, expensive consultancy to help you with a significant transformation (e.g. IT Strategy/Operating Model, Agile)...but this is a 3-5 year journey and now you're on your own to deliver and embed it into your organization. You're not sure if you can stay on course, especially while maintaining the buy-in of your team.

    Recommended Services:

    • Game-Changing Culture - It is well documented that many transformations fail. We postulate that this is often down to not having the right balance of People. Indeed, not just for the transformation as a whole but for each phase of the transformation too. Using the GC Index to identify the right mixes will give you a better chance of success than without. See this case study for an example.
    • CIO Office Advisory - Again, this is one of the principal purposes of this service. The larger, more expensive consultancies may outline the transformation roadmap and start you on the journey, but you may then need to continue and embed the transformation on your own, possibly off the side of the desk for much of it. Not now. We can provide the extra advisory support to keep you on the path, making nudge recommendations if the situation changes. Even if the larger consultancy is there for a significant amount of the transformation, we can provide an independent check and complimentary advice.
    • IT Strategy Consulting - Again, as and when more depth or focus is required for any challenge identified through the CIO Office Advisory service, our consulting skills and services can be brought to bear.
  • Your company has a Corporate Strategy and an IT Strategy...but you're not too sure how well you are doing at achieving either of them.

    Recommended Services:

    • Game-Changing Culture - Although your People are core to every capability and activity throughout your organization, this is unlikely to be People-related, but more on governance compliance and reporting. However, any teams performing any key strategic change should obviously have more focus or visibility. If they are not balanced for each phase of the transformation (not just their hard skills but soft skills and inclinations), their impact is likely to be less or more protracted. See this case study for an example.
    • CIO Office Advisory - Advisory services can be provided to your CIO and Leadership Team to focus initially on the below.
    • IT Strategy Consulting - The most obvious area to check would be the efficacy of your governance bodies, both within and outside IT. Across those, there has to be clear accountabilities, responsibilities and relevant balanced scorecards and reporting. Within those, appropriate OKRs and KPIs need to be selected that align and comply with these strategies.
  • You have implemented a new IT system that should have made everything simpler...but all it seems to have done is create a myriad other problems elsewhere, so much so you now wish you hadn't.

    Recommended Services:

    • Game-Changing Culture - This could signify an imbalance in your leadership team(s), resulting in this adverse impact. An assessment would therefore be advised. Beyond that and probably not required but, depending on the extent and depth of the resulting problems could mean extra stress on those impacted to turn it around across your organization. You will therefore want to maximise your chances of success (key person retention, individuals understanding their natural strengths, balanced teams) to meet your objectives.
    • CIO Office Advisory - We are happy to advise to support you in getting back onto an even keel. This will likely include governance bodies, processes, balanced scorecard reporting and improving your IT Function.
    • IT Strategy Consulting - Root causes are just as likely to originate outside of IT as inside. This often happens either when the IT system's business initiative proposition wasn't properly or effectively checked for strategic or architectural compliance (Business and/or IT); and/or the scope of impacted areas of the operating model was not properly determined during delivery; and/or there is ineffective governance around the organization. A CIO Health Check BAUD Service assessment would be a good starting point, from which an action can be generated.
  • The lines of business have so many IT projects they want us to do...but you are finding it difficult to prioritize, schedule & deliver them, risking more 'Shadow IT'.

    Recommended Services:

    • Game-Changing Culture - You will want a triage team of individuals across your IT Function, leaning towards the Strategist, Play Maker and Implementer proclivities: the Strategists to perform the triage and recommendations, the Implementers for the realities of the planning, and the Play Makers to orchestrate effectively with the Business stakeholders.
    • CIO Office Advisory - We are happy to advise on effective triaging and prioritization processes that suit the maturity level of your organization (both within and outside IT).
    • IT Strategy Consulting - This may be a result of insufficient Enterprise Architecture that bridges the gap between IT and Business to recommend, evaluate and prioritize the business initiatives. Alternatively, this could be due to your project start-up processes and/or your delivery/change framework(s) and/or, at worst, inefficiencies around your operating model. The health check assessment will help to identify many/all of these.
  • Your IT function is doing a great job for business-as-usual...but it is not enabling new business (too costly, takes too long).

    Recommended Services:

    • Game-Changing Culture - You may have too many Implementers and Polishers in the mixture of teams and not enough Game Changers, Strategist or Play Makers. Impact assessments of your teams, starting with your leadership teams would highlight this imbalance. We could then redress the balance, including identifying those with hidden strengths to be given the opportunity to shine.
    • CIO Office Advisory - Advisory services can be provided to you and Leadership Team to focus initially on the below.
    • IT Strategy Consulting - There is often some sort of disjoint between IT and Business. This can be due to lack of strategic alignment to the Corporate Strategy (often boot-strapped into alignment by Enterprise Architects); and/or ineffective evaluation & prioritization of initiatives (business and IT), scored against compliance to strategic drivers; and/or there is lack of maturity in change delivery capabilities (people, process and/or technology). A health check assessment can be conducted to identify the likelihood of each of these and more.
  • Your IT function is maxed out delivering lots of change...but it all just seems to be getting more difficult to manage.

    Recommended Services:

    • Game-Changing Culture - You want to do or are being asked to do more with less. You may need to identify and empower the Polishers amongst your staff to identify process improvements and efficiencies; or Strategists to evaluate and prioritize the changes to bring the load down to manageable levels; or Play Makers to improve the orchestration of the changes and stakeholders involved; or a Game Changer to identify possibly quite radical ways to transform your ways of working.
    • CIO Office Advisory - Advisory services can be provided to you and Leadership Team to focus initially on the below, and then to support you towards a more manageable level of change.
    • IT Strategy Consulting - The change portfolio needs to be assessed for root causes for the amount of change. E.g. initiatives not aligned to strategies; insufficient prioritization of the initiatives with Business; initiatives contending for resources; too much operational change; inefficient change delivery frameworks. A health check assessment can initially be conducted to identify such challenges and opportunities.
  • Your IT function (and outsource partners) deliver good quality project change following established frameworks...but there is just so much documentation during the process. Is it all necessary?

    Recommended Services:

    • Game-Changing Culture - If you ask the question, you already know the answer. You would need at least a good representation of Polishers (to evaluate the current processes and look for improvement ideas) and Strategists (to evaluate those recommendations for viability and plan for their implementation). Possibly a Game Changer (for any option for a new strategy or option to using these frameworks).
    • CIO Office Advisory - Beyond advising on the below, There should always be a regime of continuous improvement. If this has percolated up as being a priority area to improve, we have plenty of experience around improving such value for money (vs. risk) in your processes.
    • IT Strategy Consulting - If there is documentation for documentation's sake then either the documentation isn't required and/or the process needs refining. We have found many implement entire frameworks and follow every process without understanding 'why' they follow them and whether they are suitable/application to their organization.
  • Your business has a great opportunity for growth...but many of your IT systems are no longer current.

    Recommended Services:

    • Game-Changing Culture - To be able to pivot effectively and probably introducing a reasonable amount of transformation, you will want to ensure you have the right energies in your leadership teams to deliver the impact required and maximize your chances of success.
    • CIO Office Advisory - You will have an uphill struggle ahead to perform a technology refresh, including securing budget from the Board. We are happy to advise on the priorities, their evaluation, and the end-to-end journey, encompassing but not limited to the below.
    • IT Strategy Consulting - A long journey of technology refresh will require careful evaluation and prioritization of both the technologies (and their business value chains) and the encapsulating operating model. To have reached this situation which, yes, may have occurred over years or decades, signifies that there could be multiple causes, all of which are listed under this page. What would identify these root causes the quickest is the CIO Health Check BAUD Service, from which a prioritized action plan can be generated.
